A Christmas Eve congregation that became the light show

Thousands of phones across one auditorium, cued together in time with the music, turning the congregation into the production rather than the audience for it. No cellular, no WiFi, and one night to get it right.

The challenge

A Christmas Eve service happens once. There is no second night to fix it on, and the room is full of people who came for the service rather than for a technology demonstration.

A full auditorium is also the worst place to rely on a network. That many devices in one room saturate cellular between them, and venue WiFi is rarely built for a crowd at that density. Anything that needs a connection per phone is making a bet it will lose exactly when the room is fullest.

Music makes it harder still. A light cue is either together or it is nothing. Phones that light a few hundred milliseconds apart do not read as a slightly imperfect light show - they read as a mistake, and the audience notices immediately even if they could not say why.

What we did

Broadcast rather than connections, for the timing as much as the reach. A cue goes out once as a Bluetooth Low Energy advertisement and every phone in range receives that same advertisement in the same window. There is no per-device request and response, so there is no per-device round trip for the timing to drift across. The room moves together because nothing in the path is negotiating individually with anyone.

The broadcast carries a reference, not content. The app already holds what it needs, so a cue selects a colour or an action rather than delivering it, which keeps the payload small enough to send and re-send tightly against a beat.

The phones themselves do the work: screen lit as a colour panel, torch on where the effect calls for it, thousands of small light sources distributed exactly where the people are - which is a lighting position no rig can occupy.

The outcome

The congregation became part of the production, cued from the front of house across the whole auditorium.

The honest constraints are the same ones this approach always has. It reaches phones that have the app and are in range of a beacon, so coverage follows installs and hardware placement rather than seating. And broadcast is one-way: nothing acknowledges a cue, so the system never learns which phones missed one.

That last point shaped the design more than anything else. With no acknowledgements there is no retry, so the failure mode had to be quiet - a phone that misses a cue simply does not light, and the room still reads as a light show. A design that needed every device to succeed would have been the wrong design for a night that only happens once.
