The audience never arrived, so the athletes lit the stadium
A phone light show planned for a stadium full of spectators, delivered at a closing ceremony that was held without them. The audience the effect was designed around was barred from the building, so it ran on the athletes on the floor instead.

The challenge
A closing ceremony has a fixed date, a global broadcast audience, and no second attempt. The plan was the one these systems are usually built for: a stadium of spectators holding up phones, the stands as the canvas.
Then the Games were held without spectators. The entire population the effect was designed around was not going to be in the building.
That is the kind of change that ends most audience-engagement technology. Anything that depends on people having registered, downloaded, signed in or connected in advance has just lost its participants, and there is no time to rebuild for different ones. The ceremony is not moving.
What we did
The system never knew who was holding the phones. A broadcast reaches whatever is in range and listening - no accounts, no registration, no per-device connection, and no list of expected participants anywhere in the design. It had no model of "the audience" that could be invalidated when the audience changed.
So the change was a physical one rather than an architectural one. The people were now on the floor rather than in the stands, which is a smaller, denser area and a completely different coverage geometry, so the hardware moved to put the broadcast where the people now were. The software did not change, because nothing in it referred to the stands.
Creatively the constraint turned out to be an improvement. A crowd in the stands is a backdrop, framed behind whatever the cameras are pointed at. The floor is the middle of every shot - so the light moved from the edge of the picture into the centre of it.
The outcome
The floor of the stadium lit up on cue, from the phones of the people standing on it, at a ceremony that had lost its audience weeks earlier.
The usual limits applied: it reaches phones with the app that are in range of a beacon, and the channel is one-way, so nothing reports back.
What is worth taking from this is not that the system was flexible. Nobody designed it for a pandemic. It survived because of something absent rather than something added - it never coupled itself to a specific set of devices, so when the devices changed it had no assumption to break. Systems that enumerate their participants in advance buy convenience now and pay for it the first time reality reorganises the room.
